Building a Mentor Offboarding Protocol Before You Need It

How to Tell a Mentee Their Mentor Is Leaving

You don't owe the mentee the mentor's personal reasons for leaving. A simple, warm explanation is enough: their mentor is moving on from the organisation, the program will find them a new match, and their progress so far isn't being lost.

Keep the tone reassuring rather than apologetic. Over-apologising signals that this is a crisis; a calm, matter-of-fact message signals that this is normal and handled. How Long Should a Mentee Wait for a New Mentor

There's no single right answer, but there is a wrong one: silence. A short, communicated gap (days, not weeks) is far better than a rushed, poor-fit rematch. What actually erodes a mentee's trust in the program isn't the wait itself, it's not knowing whether a wait is even happening.

As a rough guide, aim to confirm a new match within one to two weeks of a mentor's departure becoming known to you, and tell the mentee that timeframe up front so they know what to expect. If finding a genuinely good replacement is going to take longer than that, say so — and consider whether a peer mentor or group session can bridge the gap in the meantime, rather than leaving the mentee with nothing.

How to Rematch a Mentee

Reassigning a mentee to a new mentor is where most of the real work happens, and it's worth doing with the same rigour as the original match rather than treating it as an administrative afterthought.

1. Start the clock as early as possible

The earlier you know, the more options you have. Encourage mentors to flag an upcoming departure to you directly and as early as possible (separate from whatever they've told HR) so you have a runway to find a good replacement rather than a fast one.

2. Revisit the mentee's goals before you rematch

Don't assume the mentee wants an identical replacement. Use the transition as a brief check-in: are their goals the same as when they were first matched, or have they shifted? A mentee who's six months into their original goals may now need a mentor with different strengths than the one they started with.

A five-minute conversation or a short check-in survey here prevents a rematch that technically fills the gap but doesn't actually serve the mentee.

3. Rematch using the same rigour as the original match

Resist the temptation to rematch mentees to "whoever's available" just to close the gap quickly. What if there's no obviously good replacement mentor available?

Be honest with the mentee rather than forcing a mediocre match. Widen your mentor pool (cross-team or cross-location mentors, if your program structure allows it), or consider whether the mentee could be temporarily supported by a peer mentor or group session until a proper match becomes available.

Does the mentee restart the program timeline, or pick up where they left off?

In most cases, they should continue where they left off rather than restart the clock — the goal is continuity of their development, not administrative tidiness. The exception is if the original relationship had barely started, in which case a fresh start with a new mentor is often simpler for everyone.

The mentor's departure was sensitive (e.g. redundancy or termination). How much do we tell the mentee?
